One direction.

Every mandate — a short sparring engagement or a two-year executive role — moves through the same three movements. Depth and duration change. Direction does not.

Orientation

An honest, shared picture of the situation: what the organisation is currently designed to produce, where responsibility actually sits, and which question is really being asked. Orientation is not a workshop exercise. It is the point at which a leadership team stops arguing about different pictures of the same reality.

Insights

The contradictions between strategy, governance, roles, incentives and everyday practice are made visible — and, more importantly, decidable. An insight that cannot be turned into a decision is an observation, not a result.

Implementation

Decisions are translated into system design: decision rights, governance, operating rhythm, roles and feedback loops that keep producing the intended behaviour once the mandate has ended. What remains is the measure of the work.

Reveal

Make visible what strategy, governance, roles, incentives and everyday practice actually produce — not what they claim to produce.

Align

Bring authority, incentives and consequence to the same place, so that responsibility becomes practicable rather than merely declared.

Calibrate

Adjust the smallest structural levers with the largest effect. Keep what works. Refuse redesign for its own sake.

Intervene

Make the deliberate decisions the current system is built to avoid. Name what changes, who owns it and what becomes visible.

Build

Install the governance, operating rhythm and feedback loops that carry the intended behaviour once the mandate ends.

Endure

Verify that capability continues without the adviser. The mandate is complete when the system no longer needs me.
