The organisational alignment system.

Intent becomes capability only when the whole system carries it. Eight elements, one question: where does the chain break?

Eight elements that must agree.

Where these elements contradict each other, the organisation cannot reliably produce the intended outcome — however capable the individuals are. The work begins by making the contradictions visible.

A diagnostic, not a doctrine.

This is the second framework in the Systems for Eternity system. Narrative to long-term value explains the causal journey — why behaviour follows design at all. The alignment system explains the organisational layers that have to be coherent for that journey to complete. It is a working instrument inside a mandate, not a model to be adopted.

Typical use

Board-level diagnosis · pre-transformation assessment · post-crisis review · governance and operating-model redesign · due diligence on organisational capability

Typical finding

Strategy and vision agree; governance and incentives do not. Roles describe tasks rather than decisions. The operating model still reflects an organisation two sizes smaller.

Output

A named set of contradictions, ranked by consequence, with the smallest structural changes that would resolve them — and an explicit decision about which are accepted rather than fixed.

Four questions per layer.

  • Is it explicit? Or does it exist only in the heads of people who have been here long enough?
  • Is it consistent with the layer above and below? Contradiction between two adjacent layers is where behaviour is actually decided.
  • Does it survive pressure? A governance model that is suspended in a crisis is not a governance model; it is a peacetime convention.
  • Does it work without a specific person? If not, the layer is a dependency wearing the costume of a structure.

Apply it to the organisation you actually have.

A first conversation clarifies where the chain is most likely breaking and what a diagnosis would need to examine.
